How to Hire a Head of Marketing. How B2B SaaS & AI startups can hire an AI native marketing leader to scale efficiently.

How to Hire a Head of Marketing for a Lean AI-Native Team

How to Hire a Head of Marketing for a Lean AI-Native Team

Most founders are still hiring for yesterday’s marketing organization.

The old playbook looked something like this:

  • VP of Marketing
  • Product Marketing Manager(s)
  • Demand Generation Manager(s)
  • Content Marketer(s)
  • Marketing Operations
  • Agency support

Large teams built around specialization.

The best startups today are operating differently.

AI has fundamentally changed how marketing teams are built. The best startups are finding ways to generate the output that once required six or seven marketers with teams of just three or four.

As a result, the profile of a great Head of Marketing has changed.

If I were hiring a Head of Marketing for a B2B SaaS or AI startup today, this is exactly what I would look for.

Start With the Team You Want to Build

One of the biggest hiring mistakes founders make is searching for a marketing unicorn.

Someone who is:

  • Great at demand generation
  • Great at product marketing
  • Great at content
  • Great at brand
  • Great at analytics
  • Great at marketing operations
  • Great at managing teams
  • Has seen hypergrowth
  • Has marketed complex products
  • Has scaled ARR through similar inflection points

The center of that venn diagram needs a telescope. That person doesn’t exist.

Instead of hiring for every skill, hire for leverage.

The best marketing organizations today are built around a leader with an exceptional spike and a small team that complements their strengths.

Before opening a search, ask yourself:

  • What is our biggest growth constraint?
  • What marketing capability do we lack today?
  • What skills already exist within the founding team?
  • What team could realistically generate outsized results with three or four marketers?

These answers should shape your search.

Hire the Opposite of the Founder

One of the simplest hiring frameworks I recommend is this:

Don’t hire someone who thinks exactly like the founder.

Hire someone who complements them.

The strongest marketing leaders often fill gaps rather than duplicate strengths.

If the Founder Spikes in Product Marketing

Many technical founders are already strong at:

  • Product vision
  • Storytelling
  • Customer conversations
  • Market insight
  • Positioning

In these situations, hiring another product marketing-heavy leader often creates overlap.

Instead, look for a Head of Marketing who spikes in:

  • Demand generation
  • Pipeline creation
  • Growth marketing
  • Revenue accountability

If the Founder Spikes in Growth

Some founders are naturally strong at:

  • Funnel optimization
  • Paid acquisition
  • Growth experiments
  • Analytics

In those situations, or if you’re already scaling your sales org and need to formalize GTM strategy & enablement along side it, a product marketing-oriented leader may create more value.

Look for someone who excels at:

  • Positioning
  • Messaging
  • Product launches
  • Category creation
  • Competitive Intelligence
  • Sales enablement

The goal isn’t to duplicate strengths.

It’s to build a leadership team with complementary capabilities.

Look for One Exceptional Spike

Great Heads of Marketing are specialists with enough breadth to lead.

In today’s market, I typically see two profiles emerge.

The Demand Generation Leader or the Product Marketing Leader.

There’s no universal right hire. But there is a right hire based on the needs of your business.

Both can be successful.

The right choice depends on the company’s biggest challenge.

But either way you should look to hire an AI-Native Marketing Leader

This may be the most important shift happening in marketing leadership today.

The best candidates are redesigning how work gets done.

When I speak with top marketing leaders, I increasingly hear about:

  • AI-assisted research
  • Automated content workflows
  • AI-powered competitive intelligence
  • Faster campaign execution
  • Workflow automation
  • Leaner operating models

The strongest candidates think differently.

They ask:

  • What should our AI thesis be?
  • What marketing activities will compound over time due to AEO?
  • What work should AI do?
  • What work should humans do?
  • How do we eliminate low-value activities?
  • How do we create more leverage from every hire?

The strongest marketing leaders know how to combine AI, automation, and focused hiring to help a team of three or four marketers achieve what previously required six or seven people.

The companies that win over the next decade won’t necessarily have the biggest marketing teams. They’ll have leaders who know how to maximize the impact of every person they hire.

Prioritize Builders Over Managers

For most Seed and Series A startups, I don’t want a manager.

I want a builder.

The best Heads of Marketing can:

  • Write messaging frameworks
  • Launch campaigns
  • Analyze funnel performance
  • Create sales enablement materials
  • Build content strategies
  • Partner closely with founders

The strongest candidates can move back and forth between strategy and execution. They are high agency (and hire high agency employees). And they light up when talking about the work that they’ll get to own and how quickly things are evolving.

Especially in AI startups, leadership and execution are becoming increasingly difficult to separate.

The best leaders stay close to the work.

They find ways to move the business forward.

Build a Team Around Their Strengths

A common mistake is expecting the first marketing leader to do everything forever.

Instead, build around their spike.

One structure I see working repeatedly:

Head of Marketing

Primary spike:

  • Demand Generation or
  • Product Marketing

Marketing Hire #2

Covers the opposite discipline.

Marketing Hire #3

Execution-oriented generalist.

This creates balance across:

  • Strategy
  • Positioning
  • Pipeline
  • Execution

Without requiring a large organization.

The goal isn’t finding one person who can do everything.

The goal is finding a leader who can build something that scales.

What I Would Prioritize When Hiring a Head of Marketing

If I were running a Head of Marketing search tomorrow, my priorities would be:

  1. High agency
  2. AI-native workflows
  3. One exceptional functional spike
  4. Startup operating experience
  5. Ability to execute, not just manage
  6. Strong communication skills
  7. Experience building teams

I’d care significantly less about:

  • Big company logos
  • Years of experience
  • Team size previously managed
  • Job titles
  • Exact stage fit (but it should be close)

The future belongs to marketing leaders who can help small teams punch far above their weight.

Those are the candidates founders should be looking for today.

Frequently Asked Questions

When should a startup hire a Head of Marketing?

Most startups hire a Head of Marketing between Seed and Series B. The right time is typically when founder-led marketing becomes a bottleneck and the company needs dedicated ownership of positioning, pipeline generation, and go-to-market execution.

What should a Head of Marketing do at an early-stage startup?

A Head of Marketing should own strategy while remaining very hands-on in execution. This often includes positioning, messaging, demand generation, product launches, content strategy, hiring, and cross-functional leadership.

Should I hire a Head of Marketing or a Product Marketing Manager first?

The answer depends on your biggest constraint. If messaging, positioning, and go-to-market strategy are holding growth back, a Product Marketing leader may be the right first hire. If pipeline generation is the primary challenge, a Head of Marketing with a demand generation background is often the better choice.

What skills should a Head of Marketing have in the age of AI?

The strongest marketing leaders combine strategic thinking with AI-native workflows. They know how to leverage AI to increase team output, automate repetitive work, improve research, and accelerate execution.

How large should a startup marketing team be?

Many successful B2B SaaS and AI startups are building marketing teams of three to four people. A common structure includes a Head of Marketing, a specialist in either product marketing or demand generation, a versatile marketer who can execute across multiple functions, and a Marketing Ops/GTM Engineer (as you scale further).

Should a Head of Marketing be stronger in demand generation or product marketing?

Neither is universally better. The strongest hire is usually the one whose expertise complements the founder’s strengths and addresses the company’s most pressing growth challenge.

How do I evaluate a Head of Marketing candidate?

Look for startup experience, high agency, communication skills, AI fluency, and a track record of driving measurable business outcomes. The best candidates can clearly explain how their work impacted growth, pipeline, customer acquisition, or positioning.

Can a Head of Marketing still be hands-on?

Absolutely. They need to be. At Seed and Series A startups, the strongest marketing leaders are often builders first and managers second. They can develop strategy while also executing critical initiatives themselves.

What is an AI-native marketing leader?

An AI-native marketing leader doesn’t simply use AI tools. They redesign workflows around AI, increase team leverage, automate repetitive work, and help small teams achieve results that previously required larger organizations.

What are common mistakes when hiring a Head of Marketing?

Common mistakes include hiring based solely on company logos, searching for a marketing unicorn that doesnt exist, overvaluing management experience, and failing to align the hire with the startup’s biggest business challenge. Other challenges happen when founders don’t let the Marketing leader be the Marketing leader. They have the title, but if you are still the one making every decision, then they are a glorified marketing manager and they won’t last long.
